Inclusion That Works

My work starts where most DEI programmes stop. With what most organisations know but rarely say out loud.

No training unless the organisation is already moving. No charter without behaviour behind it. No advice without a diagnosis. No "everyone welcome" unless something underneath actually shifts. Diversity without culture is reputation management, not inclusion.

I look at where things rub: at what stays unspoken, at what gets rewarded, at who is at the table and who is not.

Why Inclusion That Works™?

Many organisations invest in inclusion, but keep encountering the same patterns. Not because nothing is happening. There are trainings, plans, working groups and campaigns. But that does not automatically change what people experience every day.

Who gets believed when stories collide? Who gets space to make mistakes? Which leader steps in when a conversation gets uncomfortable? And which rules look equal for everyone but, in practice, do not work out the same for everyone?

Inclusion That Works™ is the method I use to look exactly there. Not only at what an organisation says about inclusion, but at what its behaviour, decisions and systems actually do.

The method connects three components: a lens to make patterns visible, mechanisms to determine what an organisation needs to do differently, and a maturity scale to see where change already stands firm and where it remains fragile.

Inclusion That Works™ brings three components together. The lens sets where I look. The mechanisms reveal what many inclusion approaches miss. The maturity scale helps determine where an organisation truly stands today.

01The Lens·Four principles
Four principles as a lens.
These four principles form the lens through which I look at an organisation. They prevent us from focusing too quickly on one incident, one person or one solution.

Diagnosis before action
Otherwise you apply a level-4 approach to a team at level 2. Diagnosis is not a luxury, it is the reason a programme lands.

Behaviour over policy
What people experience as inclusion arises mainly in daily micro-behaviour. A charter on the wall is not yet change.

System over individual
Inclusion that depends on "good people" is luck, not strategy. Look at what gets rewarded, what stays unspoken, who is at the table, who is not.

Equity over inclusion
Inclusion is everyone in the room. Equity is actively removing inequality so people can truly participate as equals.

Five things I do not do.

NotRolling out a training because someone asks for it.
ButFirst investigating where things truly get stuck. Only then deciding what approach is needed.

NotAdding a new charter, report or plan without making clear what people need to do differently.
ButTranslating ambitions into visible behaviour, concrete choices and clear accountability.

NotTrying to "fix" one leader, one team or one employee.
ButAlso looking at what sustains the pattern: rules, habits, expectations and decision-making.

NotTreating "everyone is welcome" as proof that everyone can participate as an equal.
ButInvestigating who lacks access, influence or support and what it takes to change that.

NotMaking inclusion mainly visible in campaigns and annual reports.
ButFirst working on the internal practice and then communicating honestly about what has changed and what has not.

Inclusion is rarely equally strong everywhere. This scale helps make visible where movement is already present and where it remains fragile.

Reactive
Inclusion only comes up when there is a problem or incident.

Functional
Policy and intentions are in place, but implicit.
03
Aware
Differences are recognised and can be discussed.

Structural
Inclusive behaviour is anchored in decisions.

Adaptive
The organisation learns from friction and adapts.
An organisation's intent and its people's daily experience do not always coincide. That very gap is valuable information.
